When in-house wins over the IHD aggregator
The math: in-house drivers cost $15–20/hour fully loaded but can run 3–5 deliveries per hour at peak. That’s the economics that beats the IHD aggregator on dense, short-radius routes.
In-house wins when:
- Your delivery zone is dense (a 3–5 mile radius with high order volume)
- Your order volume is consistent enough to keep drivers busy (so you’re not paying them to wait)
- Your average ticket is high enough to justify the per-hour driver cost
The IHD aggregator (Uber Direct + DoorDash Drive + Routemasters) wins when:
- Volume is sporadic or surges unpredictably
- Delivery zones are wide (5+ miles), where in-house drivers spend more time driving than delivering
- You don’t want to manage HR, payroll, vehicle insurance, and the rest
Many operations run a hybrid: in-house for the 3-mile radius around the store, IHD aggregator as backup for overflow.
What the in-house fleet module does
The dispatch software your drivers use covers three views:
- Dispatcher view (you or your manager): see all active orders, all active drivers, and suggested driver assignments
- Driver view (your drivers): a mobile app showing their current order queue, GPS routing, the customer’s phone number, and “I’m here” / “Delivered” status updates
- Customer view: real-time GPS tracking of their driver
Setup
- Open Channels → Delivery → In-House Fleet → Enable: toggle it on. The system enables in-house fleet as a delivery option.
- Add your drivers: per driver, enter name, phone, email, and vehicle info (car, scooter, or bike). Each driver gets a dispatch app login. Drivers also need to be created as users under Users with the Driver role.
- Set their schedules: standard schedule (for example, Monday 5pm to 10pm) or on-call. The system only dispatches to scheduled drivers.
- Define dispatch rules: auto-assign based on driver proximity to the store and current load, or manual assignment by the dispatcher? Most operations start with auto-assign and override manually for edge cases.
- Set delivery zones: per location and per driver. A driver might be assigned only to north-of-the-river orders if that’s where they live.
Driver app experience
Drivers see their queue: the current order plus the next one or two pending. They tap “I’m picking up” when they arrive at the store, “I’m out” when they leave with the order, and “Delivered” when they hand it to the customer. Each tap updates the customer’s tracking page in real time.
The app handles routing through a Google Maps integration, and it’s optimized for multi-stop runs whenever two or more orders are heading to similar areas.
Reporting
Per-driver reports show orders delivered per shift, average delivery time, distance traveled, and tips earned, so you can spot your top performers and the ones who need coaching.
Per-zone reports show which zones have the longest delivery times and which ones need more driver coverage.
Tips and payment
Tips that customers add at checkout flow to drivers through your normal payroll process. Eatsy reports show tip totals per driver per shift, so you cut payroll based on what the system tracks.
